With the goal of getting every race to at least 4 generic options (which if you play a race that has 4 options, and then go to one that only has 1-2, it makes a very noticeable difference after turn 50 that the armies really start to feel same-ish), this is my end of game hope. Any you think I'm missing or that you think would be a better fit, feel free to comment. Lords/heroes that are weapon variants (Vampire Fleet Admirals), the same character with a tiny difference (Dreadlords) or different lores of magic (Archmages) only count as a single option. The game 3 races were harder to do without knowing where CA will go, so are more open to changes in the future.

Empire
Lords- Empire General, Huntsman General, Archlector, Wizard Lord
Heroes- Master Engineer, Empire Captain, Witch Hunter, Warrior Priest, Wizard
Honorable Mentions- Lord Engineer (Not sure if any would be in a command position), Grand Master (Not sure how different from the General these would be)

Greenskins
Lords- Great Goblin Shaman, Night Goblin Warboss, Orc Warboss, Savage Orc Great Shaman, Forest Goblin Great Shaman, Black Orc Warboss
Heroes- Goblin Big Boss, Night Goblin Shaman, Orc Shaman, Savage Orc Big Boss, Forest Goblin Big Boss, Black Orc Big Boss
Honorable Mentions- On the Table top, every subrace had a shaman and melee option other than the Black Orc. I really feel like that starts to get into bloat territory even more than each subrace having a lord and hero option, but could still be an option.

Dwarfs
Lords- Runelord, Lord, Guildmaster Engineer, Daemon Slayer
Heroes- Runesmith, Master Engineer, Thane, Brewmaster, Dragon Slayer
Honorable Mentions- A Brew lord could also potentially be added, but not sure how lore accurate it would be.

Vampire Counts
Lords- Master Necromancer, Vampire Lord, Strigoi Ghoul King, Lahmian, Blood Dragon, Von Carstein, Necrarch, Strigoi vampires
Heroes- Necromancer, Vampire, Banshee, Wight King, DreadWraith
Honorable Mentions- I've talked about turning the generic Vampire lord and Strigoi Ghoul King into heroes, and then having the bloodline lord be the default option depending on lord, but I very much doubt CA would move the Ghoul King as it was a dlc.

Warriors of Chaos
Lords- Chaos Lord (Tzeentch, Khorne, Nurgle, Slaanesh) Chaos Sorcerer Lord (Tzeentch, Nurgle, Slaanesh) Daemon Prince (Tzeentch, Nurgle, Slaanesh, Khorne)
Heroes- Exalted hero of Chaos (Tzeentch, Khorne, Nurgle, Slaanesh) Chaos Sorcerer (Tzeentch, Nurgle, Slaanesh)
Honorable Mentions- Unless they added cultists or some other type of mortal leaders, I'm not sure what else could be added for WoC with the current information. Maybe more might show up after the Mono god dlc's

Brettonia
Lords- Prophetess, Lord, Son of Brettonia, Faceless Man
Heroes- Damsel, Paladin, Hermault, Hermit Knight
Honorable Mentions- Depending on where CA/GW go with it, could be more options coming from The Old World. personally, I think Naiads could work similar to a Branchwraithe, while giving the Fay Enchantress a little bit of Fae.

Beastmen
Lords- Beastlord, Great Bray Shaman, Doom Bull, Centigor Bull
Heroes- Wargor, Bray Shaman, Gore Bull, Centigor
Honorable Mentions- While no Ungor Lord would ever be followed other than Ungrol, some type of stealthy Ungor raider hero could also work as a stealthy duelist with a bow.

Wood Elves
Lords- Glade Lord, Spellweaver, Ancient Treeman, Shadowdancer
Heroes- Glade Captain, Waystalker, Branchwraithe, Spellsinger
Honorable Mentions- Moved the Shadowdancer to a lord, as the Glade Captain hero was given their anti-large shtick. Could have a zoat lord or hero as well depending on how crazy CA want to get, but could be just as fine with this.

Lizardmen
Lords- Slaan Mage-Priest, Ancient Kroxigor, Saurus Old Blood, Red Crested Skink
Heroes- Skink Priest, Skink Chief, Saurus Scar-Veteran, Skink Oracle
Honorable Mentions- Kroxigor hero could help flesh them out a bit, and while a Skink High Priest could also be added, I worry they could make the Slaan's a bit less impressive. Though could still always be added if they were wanted by Lizardmen fans.

High Elves
Lords- Archmage, Prince/Princess, Annointed of Asuryan, Stormweaver
Heroes- Loremaster of Hoeth, Mage, Handmaiden, Noble, Lothern Sea Helm
Honorable Mentions- Lothern Sea lord option, though the Stormweaver was from sea patrol so a character with maybe bound spells could set it apart from the Archmages.

Dark Elves
Lords- Supreme Sorceress, Dreadlord, High Beastmaster, Hag Queen
Heroes, Death Hag, Sorceress, Master, Khainate Assassin
Honorable Mentions- Draich Master as an Armoured AP Executioner Hero could offer something unique, and the Black Ark Fleetmaster not being a Dreadlord copy would be nice.

Skaven
Lords- Grey Seer, Warlord, Warlock Engineer, Master Assassin, Plague Lord, Master Moulder, Exalted Verminlord
Heroes- Eshin Sorcerer, Assassin, Plague Priest, Warlock Engineer, Chieftain, Packmaster
Honorable Mentions- As the race with the most options currently, can't really think of any other niches that should be added other than this list, feel free to let me know Skaven Fans

Tomb Kings
Lords- Tomb King, High Lich Priest, Grand Necrotect, High Asp Priestess
Heroes- Tomb Prince, Lich Priest, Necrotect, Asp Priestess
Honorable Mentions- Tomb Herald was a tabletop option, though not sure if it would do much that the prince doesn't.

Ogres
Lords- Tyrant, Slaughtermaster, Maneater Captain, Huntmaster
Heroes- Bruiser, Butcher, Firebelly, Hunter
Honorable Mentions- Maneater Hero, Yheetee Hero, and while I don't think they should be added except for Bragg if he was made a lord, the Gnoblar Head Honcho and Gnoblar Honcho were both TT options.

Khorne
Lords- Exalted Bloodthirster, Herald of Khorne, Chaos Lord of Khorne, Daemon Prince of Khorne, Priest of Khorne
Heroes- Cultist of Khorne, Exalted Champion of Khorne, Bloodletter, Gorebull of Khorne
Honorable Mentions- While I don't think CA should get too crazy with making every single BM lord option as marked, I think giving each god a marked BM hero would be fine. Could also just add all of them if mono fans want. Will have to see if CA adds any other lord or hero types

Nurgle
Lords- Exalted Great Unclean One, Chaos Sorcerer of Nurgle, Chaos Lord of Nurgle, Daemon Prince of Nurgle, Herald of Nurgle
Heroes- Cultist of Nurgle, Exalted Hero of Nurgle, Chaos Sorcerer of Nurgle, Beastlord of Nurgle, Plagueridden.
Honorable Mentions- Same as Khorne

Slaanesh
Lords- Exalted Keeper of Secrets, Chaos Lord of Slaanesh, Chaos Sorcerer Lord of Slaanesh, Daemon Prince of Slaanesh, Herald of Slaanesh

Honorable Mentions- Without knowing where CA/GW are going, it's hard to theorycraft, but a Voodoo themed necromancer could be cool as either a hero or lord option, also a caster of Stromfel could work too. Maybe a Cathayan undead hero if a Jade Vampire character comes.

Kislev
Lords- Ice Witch, Boyar, Hag Mother, Orthodoxy Priest
Heroes- Ice Maiden, Patriarch, Hag, Druzhina Captain, Akshina
Honorable Mentions- Ungol lord or hero, or other religious options

Grand Cathay
Lords- Lord Magistrate, Dragon-Blooded Shugengan, Monkey General, Jade Vampire
Heroes, Alchemist- Astromancer, Monkey Enforcer, Cathayan Engineer
Honorable Mentions- Need more information of where CA/GW are going.

Chaos Dwarfs
Lords- Overseer, Sorcerer Prophet, Bull Centaur Lord, Greater Daemon of Hashut
Heroes- Hobgoblin Khan, Infernal Castellan, Daemonsmith Sorcerer, Bull Centaur Taur'ruk
Honorable Mentions- While I would like a generic hobgoblin lord option, CA/GW not adding Gorduz as a lord makes it clear they don't want one of them in a leadership position. Seeing what a Daemon of Hashut looks like would also be awesome.

And that's all the races currently in the game. Any other options that people think of that I missed that wouldn't negate other lords too bad, feel free to comment.

    Chaos Lord of [Monogod] and Exalted Hero of [Monogod] were on tabletop already. I think you just had to give them the Marks. So I think they should be upgraded from Honourable Mentions.

    Added those, though CA already got 1 pass for having barely different looking marked copies, they won't get another from me for those, they need to actually reskin them to look unique.

    I would honestly wait on Bretonnia at this point there is actually pretty long list of possible hero and lord types on older lore


    But for better or worst there getting a update we don't know which of them make it in or is useable to ca.
    Same for tk as well they could very well get more hero types and lord types

    Empire:
    Grand Master: Act as a more selfish lord, being a great fighter and having skills buffing the various Knight Chapters, but lacking more general buffing abilities for other units.
    Warrior Priest of Urlic: Act as a more agressive Warrior Priest, with buff tied to Ulric and stuff.

    Dwarf:
    Guild Master: Could get 2 variants, one for Engineer/Morgrim (Weapon: Cog Axe and Black Powder, Mount: Gyro, Thunderbarge...) and Ranger/Brewer/Valaya (Weapon: Great Axe and Crossbow, no mount)

    Pestilens, from Lustria campaign book:
    Lords:
    Plague lord, Plague Pontifex (with cauldron of the thousand poxes mount)
    Heroes:
    festering chantor, stinking thing

    Empire coulæ also get clerical heroes for the different gods. That would also open up for the units from the different churches like Knights of Moor or Ulric and healers from Shallya to name a few

    High Elves are missing proper Dragon Mage. Remodel Fire Mage and either replace it or make DM WoC-like upgrade for FM.

    I would prefer they keep the Fire Mage but take away the Sun Dragon mount. Then make a male Dragon Mage unique model with Elven Steed in Caledor Armour and Sun Dragon Mount.

    They are the secret police and agents of the Tzarina, they are not units.
    Huh then yeah would probably work better as a hero. I guess I was thinking of them more as Street Sweepers

    They are the secret police and agents of the Tzarina, they are not units.
    They could be extremely squishy low entity units providing a form of "encourage" to represent keeping tabs on the kossars are not fleeing from battles (or else!) that also have really impressive single target damage.

    Think a unit of elites running down an ice witch or patriarch running from battle.


    Though Cathay could use their own secret police units too
